Security leadership on a part-time contract: that is the vCISO model.

An experienced security leader engaged part-time, under contract, to set and steer a company's security programme without being a full-time employee.

01 · In plain words

In plain words

An experienced security leader engaged part-time, under contract, to set and steer a company's security programme without being a full-time employee.

Many growing companies need someone to own security strategy but cannot justify a full-time executive. A vCISO fills that seat for a set number of hours. They set priorities, write or approve policy, brief leadership and guide the team that does the work.

Spelled out: Virtual Chief Information Security Officer.

02 · Why it matters

Why it matters

Who cares about this, and what depends on it.

Enterprise deals, a first SOC 2 or ISO 27001 project, or an incident often expose that nobody owns security decisions. A vCISO gives that ownership a name: someone who answers customer security reviews, chairs the risk discussion and tells the board where money should go. What the role does not do matters as much. A vCISO does not take legal accountability away from directors, does not replace engineers who implement controls, and should not audit the programme they run. Some regulated entities must appoint a CISO who meets specific conditions, and a contractor may not satisfy that.

03 · Where you meet it

Where you will meet it

The documents, meetings and reports where it appears.

Security governance charter
The document naming who owns security decisions and how they reach leadership.
ISO 27001 leadership clause
Top management assigns roles and authorities for the ISMS; the vCISO is often the named role.
Customer security reviews
The person who joins the buyer's call and answers for the programme.
Board or leadership meetings
A regular risk update with decisions recorded.

04 · An example

A worked example

An illustration, not a real client.

Illustrative: a developer-tools startup closing its first bank customer

A forty-person company selling a code-quality tool reaches a bank's procurement stage. The bank asks who leads security. Today the CTO does it in spare hours. The company engages a vCISO for a few days a month, who sets a twelve-month roadmap, reshapes policies to match how engineers actually work, and joins the bank's review call. The CTO keeps ownership of engineering; the vCISO owns priorities and reports to the founders each month.

05 · Easy to mix up

Easy to mix up with

Neighbouring terms that mean something different.

Full-time CISO
An employee officer, often with regulatory standing. A vCISO gives similar leadership part-time under contract, and may not meet a rule that names a CISO.
Security consultant
Delivers a defined project, such as a gap assessment. A vCISO carries ongoing ownership of the programme.
Auditor
Gives an independent opinion on controls. A vCISO helps design and run them, so cannot be independent of them.

06 · What to do

What to do with it

Practical steps, and the guides that go deeper.

  • Write down what decisions the vCISO owns, what they recommend, and who signs off.
  • Agree reporting: how often they meet leadership and what a monthly update contains.
  • If you are regulated, check whether your regulator requires a named CISO and whether an external person can hold the role.
  • Pair the vCISO with an internal owner so knowledge stays when the contract ends.

Questions about vCISO

Can a vCISO satisfy a regulator's CISO requirement?

Sometimes not; read your regulator's direction.

Some Indian regulators expect banks, market intermediaries or insurers to appoint a CISO with defined seniority and reporting lines, and may expect that person to be on staff. A vCISO can still support that officer. Check the current direction for your sector, and have counsel confirm how it applies to you.

How is a vCISO different from outsourcing security?

It is leadership, not operations.

A managed security provider runs tools and monitoring. A vCISO decides what the programme needs, including whether to buy such a service, and holds the provider to account.
